How a First-Time Founder Launched a 6-Style Womenswear Line with 100 MOQ — and Sold Out in 3 Weeks

Brand profile: A US West Coast DTC womenswear label. Founder with a marketing background, zero apparel industry experience. First collection: 6 styles, 100 pcs per style, mixed colors. Total investment under $18,000.

The result: Sold out in 3 weeks. Repeat order at 3× volume. Consistent monthly replenishment since.

The Challenge: No Experience, Limited Budget, No Tech Pack

The founder had a clear brand vision — elevated everyday basics for women aged 28–40 — and a Pinterest board full of inspiration. What she didn't have was:

  • A technical sketch or tech pack for any of her 6 designs
  • Fabric knowledge (she knew "soft and drapey" but not composition or weight)
  • A manufacturer willing to work with her at 100 pcs per style
  • A budget that could absorb the $2,000–$5,000 a freelance tech pack designer would charge

She'd contacted 12 factories. Eight didn't reply. Three said 300–500 MOQ minimum. One quoted $45/pc for a simple knit dress — nearly double her retail price target.

Why Traditional Factories Said No

Most factories she approached fell into two camps:

  • Large-scale manufacturers: MOQ 500–1,000 pcs. Her 100 pcs order didn't cover their setup costs.
  • Trading companies: Added 30–50% margin, pushing her unit cost past viability.

None offered tech pack development as part of the service. She was being asked to show up with a finished blueprint before anyone would even talk to her.

Our Approach: Full-Service from Concept to Delivery

Step 1: Design Translation (Week 1)

She sent us her Pinterest board, fabric swatches from local stores, and a one-page brand brief. Our design team produced:

  • Technical flats (front, back, detail views) for all 6 styles
  • Fabric recommendations per style (composition, weight, hand-feel, budget range)
  • Measurement spec tables based on her target customer (US size 2–12)

Delivered in 5 days.

Step 2: Fabric Sourcing (Week 2)

Based on the recommendations, our Guangzhou sourcing team pulled options from Zhongda Fabric Market:

  • 3 fabric options per style, with physical swatches shipped to her via DHL
  • Price range: $3.50–$6.00/meter
  • All in stock (no custom dyeing minimums — critical for low MOQ)

She selected 2 knits (French terry, rib) and 1 woven (viscose blend) across the 6 styles.

Step 3: Sampling (Weeks 3–5)

  • Proto round: 5–7 days. One proto per style in base size. She reviewed photos + video fitting.
  • Fit round: Minor adjustments — sleeve length +1.5cm on 2 styles, waist ease +2cm on 1 style. Completed in 5 days.
  • PP sample: Approved after fit round. Used actual bulk fabric.

Total sampling cost: $620 (all 6 styles, 2 rounds). Deducted from first bulk order.

Step 4: Bulk Production (Weeks 6–9)

  • 6 styles × 100 pcs = 600 total garments
  • Mixed colors: each style in 3 colors, 33–34 pcs per color
  • In-line QC at 20% and 50% completion points
  • Final inspection: AQL 2.5, zero critical defects
  • Total production time: 28 days

Step 5: Delivery (Week 10)

DDP shipped to Los Angeles. Arrived 5 days ahead of schedule. Total landed cost (including shipping, duties, and fees): $17,420.

Results

  • Sold out in 21 days from launch announcement
  • Repeat order: 300 pcs per style (3× first order), same 6 styles
  • Unit cost reduction: 18% on reorder due to fabric roll efficiency and pattern optimization
  • Customer return rate: 3.2% (industry average for DTC womenswear: 15–25%)
  • Ongoing: Monthly replenishment orders for core styles, plus 4 new styles added for Season 2

Key Takeaway for New Brands

If you're starting from zero, here's what to prioritize:

  1. Find a manufacturer who supports the development phase — not just production. If they can't help you from sketch to sample, you'll pay more in hidden costs elsewhere.
  2. Start with stock fabric. Custom dyeing adds MOQ and lead time you don't need on a first run.
  3. Mix colors to reach MOQ. 100 pcs in 3 colors is more sellable than 100 pcs in one color anyway.
  4. Plan for 2 sampling rounds minimum. Your first sample will not be perfect. Budget for revision.
